The Real Cost of "Free" AI Photography — A Time Audit

Time audit of DIY AI product photoshoot

"Free" is doing a lot of work in the phrase "free AI photography." The tools might be $10-30/month. The hours aren't priced anywhere — so most founders never actually total them.

We logged every minute across a real 12-image product set: two products, three angles each, two lifestyle contexts.

  • Time spent on Generation: 2.5 hours. Not because generation itself is slow, but because getting a shot that's actually usable takes multiple rounds of prompt refinement per angle — colour accuracy, composition, lighting consistency with the rest of the set.
  • Time spent on Selection and culling: 40 minutes. Sorting through generations for the ones without visible artefacts.
  • Time spent on Retouching: 1.5 hours. Fixing label warping, smoothing inconsistent shadows, colour-matching across the set so it doesn't look like 12 different photoshoots.
  • Time spent on Upscaling and export prep: 25 minutes.

Total: roughly 5 hours for a 12-image set — and that's with someone who already knew the tools. A first-timer should expect meaningfully longer, mostly in the generation and troubleshooting phase.

If you already have product photos but no video content, Kurama Studios can turn those assets into polished product videos for ads, reels and landing pages.

Now put a number on that time. If your hour is worth £40 in the highest-value thing you could otherwise be doing — sales calls, product development, partnerships — that's a £200 "free" shoot. If it's worth £150 an hour because you're the only person who can close your biggest accounts, the maths changes fast.

This isn't an argument that DIY is wrong. Early-stage, cash-constrained, one SKU — the time cost is worth paying yourself. The audit is useful because it turns "it's free" into "it's five hours a week, indefinitely" — a cost most founders would rather see clearly than not see at all.

We run this exact pipeline at production scale, which is where the per-image time drops sharply — worth a look if the maths above sounds familiar.
